JD.com’s primary competitive advantage is its self-operated, nationwide logistics network, which enables same-day or next-day delivery to nearly all counties and districts in China. As of year-end 2024, JD operated over 1,600 warehouses with more than 32 million square meters of gross floor area and employed over 465,000 warehouse and delivery staff. This infrastructure underpins JD’s reputation for reliability and speed, differentiating it from Alibaba, which relies on third-party logistics, and Pinduoduo, which focuses on low-cost, less time-sensitive goods.

JD’s direct sales (1P) model, in contrast to Alibaba’s marketplace-only approach, allows for greater control over product authenticity and customer experience. This is reflected in JD’s strong customer satisfaction and loyalty metrics, with a high proportion of repeat purchases and the largest online product review database in China (14 billion reviews as of 2024).

The company’s scale and supply chain integration support cost efficiency and price competitiveness, enabling it to maintain gross margins (9.8% in 2024) despite industry-wide price wars. JD’s heavy investment in AI and automation further enhances operational efficiency and user experience.

However, JD’s asset-heavy model results in higher fixed costs and lower flexibility compared to asset-light peers. Nonetheless, its logistics and service quality remain difficult for rivals to replicate at scale, providing a durable edge in China’s e-commerce sector.
